I worked for a startup, it was so much fun, docs were redmine and the C++ core guidelines, anything was allowed as long as you had a good explanation. TDD, zero gatekeeping, we were fast, innovative, made an excellent product.  Bought out by a mega company, injected layers of middle management, code reviewers, gatekeepers, had to watch compliance videos, attend meetings. yawn. I retired

Regarding transformations, the discussion really resonated with me as i'm also involved in these things. Nicole mentioned allies, I would call them champions. You discussed about the involvement of middle management, which is fundamental, however, I think distinguishing between executives (sponsors who expect changes), middle managers and "ground workers", latter are usually also happy to improve as they're the ones suffering the most. Nevertheless, interestingly I found that middle managers are often not addressed directly and being between executives and people working on the ground, middle managers are usually the ones being responsible for driving transformations. Not only this, but transformations typically impact their political and professional bounders, roles and responsibilities, etc.

Finally, communication (bi-directional!) and involvement of people are both key, I fully agree. Hack days are cool and engaging, however, if employees do overtime and are generally burned out, a hack day may not help much.
